Share of Model: The New SEO Metric Every CMO Needs to Track in 2025

Your brand's visibility is no longer measured only in Google rankings. AI answers are the new front page — and most brands have no idea where they stand.

There’s a metric your marketing dashboard isn’t showing you.

It’s not impressions, click-through rate, or organic traffic. It’s something newer, and for a growing segment of your buyers, more important than all of those: *share of model.*

Share of model is the proportion of relevant AI-generated answers — across ChatGPT, Perplexity, Gemini, Google AI Overviews, and others — in which your brand is cited, recommended, or mentioned.

If a prospective customer types “best [your category] for [your use case]” into any of those platforms, does your brand appear? If you don’t know the answer, you’re flying blind in a channel your customers are already using.

Why This Matters Now

According to a 2024 Gartner projection, search engine volume will drop 25% by 2026 as AI chat interfaces absorb the queries that used to flow to Google. Whether that number is precise or not is less important than the direction: buyers are already asking AI assistants for vendor recommendations, category education, and purchase guidance.

The CMOs who are paying attention are treating AI answer engines as a new channel — one that requires its own optimization strategy, its own visibility tracking, and its own competitive benchmarking.

How Share of Model Works

Traditional SEO optimizes for a specific algorithm — one controlled by Google, updated periodically, and governed by a reasonably well-understood set of ranking signals.

AI answer engines work differently. They don’t “rank” pages in the traditional sense. They synthesize information from across the web and training data to generate an answer. The sources they cite are the ones they found most authoritative, most structured, most frequently referenced across trusted publications, and most clearly relevant to the query.

To show up in those answers, you need to:

  • Be cited on high-authority sites. LLMs weight content from sources they consider trustworthy. Digital PR placements on industry publications, niche authority sites, and structured data-rich pages become training signal.
  • Structure your content for AI ingestion. Schema markup, clear semantic HTML, well-organized FAQ content, and defined entity relationships help AI crawlers parse and quote your content accurately.
  • Build a dense digital footprint. Mentions, citations, co-occurrences with relevant terms across multiple sources reinforce your brand’s association with specific topics in the model’s internal weighting.
  • Track your current position. This means querying AI platforms directly — via API or testing tools — to audit how you’re described, what competitors are cited alongside you, and which questions you’re missing from.

The Competitive Advantage Window

Here’s what’s notable about 2025: most brands have not started optimizing for this. Traditional SEO teams are still focused on blue-link rankings. Most agency retainers don’t include AI visibility tracking.

That gap won’t last. The brands that establish strong share of model now will benefit from the same compounding authority effects that early SEO movers captured in the 2000s — citations build on citations, authority compounds, and the cost of catching up increases over time.

The question isn’t whether this channel matters. It’s whether you’ll own it before your competitors do.
